The independent review lasted five months.

No secret personal enrichment.
Violetta’s salary was authorized.
Expenses largely proper.
Donor restrictions followed.
Conservation work competent.
That mattered.
She had been a good executive director in many technical ways.
Then governance failures.
She repeatedly represented personal recollections of Mother’s preferences as institutional policy without documentation.
She discouraged staff from cataloging certain family correspondence she considered “private” despite board-approved archive procedures.
No proof she destroyed letters.
One confirmed instance where she removed a diary page for two weeks before returning it after Samuel objected.
Improper.
She had also limited public tours based on “Elena’s wish” without board approval.
More significantly, she conflated family authority with employment authority.
Staff said:
When Violetta says “Mother wanted,” conversation ends.
The report did not call that fraud.
It called it:
Governance concentration and undocumented founder-intent claims.
Recommended:
Professional executive director.
Family members on board, not operational control.
Written collections policy.
No unilateral removal of archival materials.
Conflict-of-interest disclosures.
Independent HR reporting.
Anatole read the report.
Then said:
“She did good work.”
“Yes.”
“That makes this harder.”
“Yes.”
If Violetta had been incompetent at everything, removal would feel simple.
She was not.
She had preserved the roof.
Saved the textile collection from mold.
Built a school-tour program.
Raised money.
Also used the institution to reinforce a family story that centered her.
